Executive function is the set of brain processes that activate, organise, integrate and manage other functions. It is the management layer rather than the work itself — deciding what to do, starting it, holding the plan, adjusting course, and stopping. In ADHD, this layer is where the difficulty concentrates.
The concept matters because it reframes a scattered list of unrelated-looking problems — lateness, unstarted tasks, lost keys, unfinished projects, emotional reactions that outrun the situation — as expressions of one underlying system.
The definition
CHADD, Executive Function Skills, the National Resource Center on ADHD operating under a cooperative agreement with the CDC, describes executive function as the processes that “activate, organize, integrate and manage other functions,” enabling a person to weigh consequences and adjust their actions in real time.
Two words in that definition do a lot of work. Manage places executive function above the individual skills rather than alongside them — it is not one ability among many but the layer that deploys the others. And real time points at why knowing what to do so often fails to produce doing it.
The two research models
Two frameworks dominate the literature, associated with Russell Barkley and Thomas Brown. They divide the same territory differently, and each is useful for different questions.
Barkley’s four components
- Nonverbal working memory — holding images, sequences and a sense of time in mind; hindsight and foresight.
- Internalisation of speech — verbal working memory; the internal narration used to reason and self-instruct.
- Self-regulation of affect, motivation and arousal — managing emotional response and generating drive without external pressure.
- Reconstitution — planning and generativity; assembling novel sequences of action from parts.
Brown’s six clusters
- Organising, prioritising and activating for tasks
- Focusing, sustaining and shifting attention to task
- Regulating alertness, sustaining effort and processing speed
- Managing frustration and modulating emotions
- Utilising working memory and accessing recall
- Monitoring and self-regulating action

Both models place emotion inside executive function rather than outside it. That is not a minor detail. It means emotional reactivity belongs to the same system as forgetting appointments, rather than being a separate personality matter.

The value of the frame is diagnostic in the ordinary sense: it separates problems that look similar. Not starting and not finishing are different failures needing different responses, even though both end with the task incomplete.
Why knowing what to do does not produce doing it
Executive function is a performance system, not a knowledge system. Barkley’s framing is explicit on this: the problem is not knowing what to do, it is doing what you know at the point of performance. This is why advice rarely helps. The advice was never missing.
It also explains why external structure works so reliably. A written list, a visible timer, an alarm, another person in the room — each moves part of the management layer outside your head, where its failure does not matter.
Can executive function be improved?
Two things get conflated here. Compensation — building external systems that carry the load — is well established and produces real change in how much gets done. Whether the underlying capacity itself can be trained is a genuinely contested research question, and claims of dramatic improvement from brain-training products should be treated with scepticism.
The practical stance that follows: build systems that assume the capacity stays roughly where it is. Systems that only work on days when it is high are not systems.
Common questions
Is executive dysfunction the same as ADHD?
No. Executive function difficulties are central to ADHD but also occur with other conditions, brain injury, sleep deprivation, and severe stress. ADHD is a clinical diagnosis; executive dysfunction is a description of how a set of processes is performing.
Why is it worse some days than others?
Brown’s third cluster covers regulating alertness and sustaining effort, which is directly affected by sleep, stress and illness. A system already operating with less margin shows the effect of a bad night sooner.
Does it improve with age?
Executive function develops through adolescence and into adulthood generally. Many adults also accumulate compensating structures over time, which can look like the underlying difficulty resolving when what has actually changed is the scaffolding around it.
Is this just a way of excusing things?
An explanation is not a permission slip. Understanding which function is failing is what makes it possible to target the right compensation, which is the opposite of giving up on the problem.
